ExO 3.0 is a step-by-step way to rebuild a company around AI so it grows much faster without simply adding more people. Instead of bolting AI onto the old way of working, you redesign the business so people and AI operate as one system.

One thing matters most, up front: the technology is rarely the hard part. The hard part is whether the people are ready. A company can buy every AI tool and still fail if its people aren't prepared to work the new way.

The shape of the work

You don't start welding before you know what you're building.

Everything that follows moves through three moves, in this order. Imagine what you're building. Check whether you're ready to build it. Then — and only then — build it.

Start with purpose.

Before you can imagine the right company, you have to know what the company is for. That's the purpose — in ExO terms, the MTP, or Massive Transformative Purpose. The big reason the company exists, larger than making money.

It's written clearly enough that both people and AI can use it to make decisions. Purpose is the steering wheel — so it's the first thing you fix, and everything you imagine points toward it.

Then picture the destination.

Starting from the destination — rather than today's org chart — is what keeps you from quietly rebuilding the old company with AI bolted on. You reimagine; you don't replicate. The destination is the design you'll later build toward.

Readiness is a gate you pass through.

Readiness comes before the build, on purpose. Speed without safety crashes the car; building without readiness crashes the transformation. Same logic, one level up.

This is a feel for the real read, not a second instrument — three levels here, where the full Organization read scores each area 1–10 against published anchors. If the gate says you're not ready, the honest answer is to do the human and organizational work first — not to start bolting on parts.

REWRITE is a loop, not a ladder.

The three moves — imagine, check, build — sit inside a larger method called REWRITE. Six steps, but not six equal ones: one is set once, one recalibrates, and four are an engine that repeats — faster every turn.

Where the first turn runs

The Edge Twin is where the new way survives.

In a small company — roughly 50 people or fewer — you can redesign the whole thing in place. In a larger one you cannot: the organization rejects a new way of working much as a body can reject something new.

So you build a small dedicated team — an Edge Twin — just outside the normal chain of command. Prove it there. Then spread it, one area at a time.
